01 — The challenge

Eleven spreadsheets, and no two agreed.

Every regional lead kept their own workbook. The Monday report was assembled by hand from all of them, and by Wednesday the numbers in circulation had already diverged.

Nobody trusted the figures enough to act on them quickly, so decisions waited for a meeting instead of a dashboard.

02 — What we did

Model the decision first, then the data.

    Start from the Monday meeting

    We sat in the meeting before writing any SQL. Four numbers actually drove decisions; the rest of the report was habit.

    Every figure traces back to the row that produced it, so finance can audit a number without asking anyone.

    Alerting before dashboards

    The pipeline tells you it is wrong before a human reads a wrong number. That is what earned the trust back.

    Regional leads stopped filing requests and started answering their own questions, which is when the spreadsheets finally died.
